Premiere goes to black screen after Welcome, Starting Up

TL;DR: My TiVo Premiere 4 with upgraded 2 TB hard drive is now going to a black screen after "Welcome, Starting Up", and kickstart 54 seems not to be initiating. I'm trying to figure out whether this points to HD, power supply, or something worse.

Over the last week or so, we've turned on the TV in the morning and found occasional lack of audio. Normally I go to Live, hit 8 seconds back, and things start working. This time, though, the audio did not return, no matter what I did, and I did confirm that I was still getting audio on my Playstation 3 on the other input on the HDMI switcher. I rebooted the TiVo and got audio back. I think this happened twice in the last week. Curiously, everything seemed to be fine in the evenings...

This morning, the kids went out to turn on the TV and got a black screen. I switched inputs and found the PS3 was fine, power-cycled everything except the TiVo in case there was a handshake issue, and so on. Finally, I pulled the plug on the TiVo, gave it the customary minute, and plugged it back in. I got the "Welcome, Starting Up!" screen, and then it went to black. I pulled the plug and tried twice to get kickstart 54 to start. The green and yellow LEDs flicker back and forth so I think it's at least aware I entered the code, but the blue LED doesn't come on, and I'm back to the black screen with just the green LED.

I've read elsewhere on the forum that sometimes you just get black instead of GSOD on Premieres. (I've dealt with HD and power supply issues on my S3 and TiVoHD before, so I'm not a total newbie to this.) However, that thread (5 years old now) also suggested that this problem didn't immediately sound like HD failure. The resolution in that thread was the person got a refurb and a lifetime swap from TiVo, so they never figured out root cause. From the description I've given, what sounds like the most likely culprit? Of course I'll pop the top on the box tonight, but if it sounds like symptoms of HD failure, I'd rather pick up the new drive on the way home and cut the time to repair shorter. Or if it sounds like power supply issues, which I'm lead to believe are less common on Premiere and up from not being in the capacitor plague era, I can get parts ordered. Unfortunately, the TiVo also acts as our MoCA adapter in that part of the house, so as long as it is dead, the kids can't watch Netflix on the PS3 either, so repair time is somewhat important. :)

If it is the HD, what's the general timing nowadays (assuming the tools can read the drive) to copy a 2TB to a new at least 2TB drive?
